Optimizing the Project Management System

Situation:

The existing project management system lacked a consistent structure in the workflow organization. The PM process was only superficially outlined, with no regular communication within the project management team. Additionally, higher-level systems were not integrated into the process.

Objectives:

• Optimize the organizational structure and workflow.

• Enhance the appeal and effectiveness of project management.

• Implement financial controlling and create financial transparency.

• Improve project quality and risk management.

Challenges:

• Entrenched structures across all departments.

• Supervisors were directly involved in all escalations, impeding effective leadership.

• Commercial thinking was not consistently present.

• Daily coordination and reporting with OEM Task Force Managers were required.

Achievements:

• Streamlined organizational structure and provided a detailed description of the execution process.

• Introduced a cascading structure within project organization.

• Cleansed request documents and processes.

• Developed and implemented a KPI board for project monitoring and control.

Conclusion:

The optimization of the project management structures significantly improved the efficiency of processes. The introduction of clear processes and a KPI board created transparency, enhancing the overall quality and control of the projects.
